Quality of hire: formula and example

Quality of hire measures how much value new employees bring in their first year by combining a few indicators, such as their early performance rating, whether they were confirmed after probation, and whether they are still employed after 12 months. It tests whether recruiting selects the right people, not just whether it fills seats quickly.

Worked example

A Kolkata BPO measured its 2025 hiring cohort of 120 agents. Managers rated their probation reviews at an average of 3.8 out of 5. Of the 120, 102 were confirmed at the first review, and 96 were still employed 12 months after joining.

  1. Performance indicator = 3.8 / 5 x 100 = 76%
  2. Confirmation rate = 102 / 120 x 100 = 85%
  3. 12-month retention = 96 / 120 x 100 = 80%
  4. Quality of hire = (76 + 85 + 80) / 3 = 241 / 3 = 80.33% (80.333 rounded to 2 decimals)
Result: The 2025 cohort scores 80.33 percent on quality of hire. The weakest part is performance at 76 percent, so the next step is to find which skills new agents lacked at probation.

Choosing indicators you can measure

There is no single agreed formula for quality of hire, so pick a few indicators you can measure reliably for every new hire and keep them fixed. Probation ratings, first-time confirmation and 12-month retention are practical for most Indian companies because the data already exists. Some add hiring manager satisfaction, time to productivity or goal progress in the first review cycle. Weight the indicators equally unless you have a clear reason not to, and write the method down.

Comparing cohorts, sources and recruiters

Quality of hire is most useful as a comparison. Compare this year's cohort with last year's, and split the score by source of hire, recruiter, hiring manager and job family. If referral hires score higher than portal hires year after year, you know where to invest. Because the full score needs 12 months of data, pair it with faster signals, such as the probation confirmation rate, so problems surface before a whole year has passed.

Pitfalls in a combined score

A combined score can hide a weak indicator behind two strong ones, so always show the parts. Ratings are only comparable when managers use the scale the same way; a manager who rates everyone 4 inflates the score. Small cohorts swing widely, so do not judge a recruiter on three hires. And be careful not to blame recruitment for problems that begin after joining, such as a poor manager or an unrealistic target.

How do you measure quality of hire?

Choose a few indicators you can measure for every new hire, such as average probation rating as a percentage, first-time confirmation rate and 12-month retention. Calculate each for the hiring cohort, then average them. For example, 76, 85 and 80 percent give a quality of hire of 241 / 3 = 80.33 percent.

When can quality of hire be calculated?

Only once enough time has passed for the indicators to exist. With 12-month retention in the formula, a cohort can be scored a year after its last member joined. For faster feedback, track the probation confirmation rate and probation ratings as early signals, and complete the score at 12 months.

Is quality of hire the recruiter's responsibility alone?

No. Recruiters shape who is selected, but hiring managers, onboarding and the first manager all affect early performance and retention. Use the score to improve the whole hiring process, and look at the separate indicators before drawing conclusions about any one person.
