Leave management for BPOs

In a BPO, every day of leave is a seat that WFM has to fill. Planned leave can be budgeted into shrinkage; unplanned leave on a Monday night cannot. Good leave management here means leave slots agreed per process and week, clear notice rules, sick leave backed by proof after a set number of days, sandwich rules that stop weekly offs being stretched, and comp-off that is used before it expires.

Leave slots agreed with WFM

Start from the staffing plan. If a process needs 50 agents on each shift and 56 are rostered, six can be away on planned leave or training that day. WFM turns this into a weekly leave quota per process, and team leaders approve leave against it. ZeniaHR does not hold quotas by itself, so the TL looks at who is already off in My Team before saying yes, and HR's Leave Calendar, filtered by department, shows the whole process at once. Publishing the quota each week ends the first-come, first-served scramble for Diwali week.

Worked example: leave inside shrinkage

A process rosters 60 agents for five shifts each in a week, which is 300 agent-shifts. That week 12 shifts are lost to planned leave, 9 to unplanned absence and 6 to refresher training, 27 in all. Leave and training shrinkage is 27 divided by 300, or 9 percent, before breaks and coaching are counted. If WFM planned for 6 percent, the gap of 3 percent, which is 9 agent-shifts, has to be covered with overtime or the queue suffers. Reviewing this split every week shows whether the problem is planned leave, which can be managed, or absence, which needs a different fix.

Sandwich rules around rotating weekly offs

Agents on rotating weekly offs sometimes take the day before and the day after as leave, turning a two-day off into four. Leave rules in ZeniaHR offer sandwich modes per leave type and let you decide whether holidays count like weekends, and attendance rules can apply a sandwich rule to rest days between absences. Choose the rule carefully and explain it at induction: a policy that suddenly charges four days for two will be seen as unfair unless people knew it in advance. Before submitting, the agent sees on screen exactly how many days the request will cost.

Unplanned leave, sick leave and comp-off

Set sick leave to need a medical certificate after two days, and keep casual leave notice short but not zero, for example one day. An absent alert reaches the agent and the team leader at night, so the TL can call before the next shift instead of discovering the gap at log-in. Comp-off earned on weekly offs and holidays worked during a volume spike comes with an expiry date. Plan those days into quiet weeks, or they lapse and the goodwill goes with them.

How to set it up in ZeniaHR

  2. Pick the sandwich rule leave type by leave type, settle whether a holiday counts like a weekly off, and cover both in the induction deck.

What is shrinkage in a BPO?

Shrinkage is the share of paid agent time that is not available for handling contacts, because of leave, absence, breaks, training, coaching or meetings. For example, if 27 of 300 rostered agent-shifts in a week are lost to leave and training, that part of shrinkage is 9 percent. WFM adds expected shrinkage on top of the base requirement when it builds rosters.

How can BPOs reduce unplanned leave?

Make planned leave easy and fair, so people do not call in sick to get a day off. Publish weekly leave quotas, approve quickly and let comp-off be used before it expires. Track unplanned absence by team leader and weekday, because patterns such as Monday nights often point to a roster or manager problem rather than to the agents.

Do sandwich leave rules apply to rotational weekly offs?

They can, if your leave policy says so. Where a sandwich rule is used, rest days between two leave days are counted as leave, including weekly offs that fall midweek on a rotating roster.
