Fixed or rotating weekly offs
A fixed weekly off gives each person the same rest day every week, such as Tuesday for Arvind and Thursday for Sneha. It is predictable and easy to plan family life around, but whoever gets a weekday off never gets a weekend. A rotating weekly off moves each person's rest day through the week on a cycle, so weekends come round to everyone in turn. A mix also works: fixed weekday offs for most weeks, plus a weekend off on rotation. Check the weekly holiday rules that apply to your establishment under your state's Shops and Establishments rules or the OSH Code before you finalize the pattern.
Worked example: staggering offs in a restaurant
A Mumbai restaurant needs at least 8 service staff on weekdays and 10 on Saturday and Sunday. It has 12 service staff, each working 6 days with 1 weekly off, so there are 12 offs to place each week. One design puts every off on a weekday: 3, 3, 2, 2 and 2 people off from Monday to Friday, leaving 9 or 10 on duty on weekdays and all 12 at the weekend. A fairer design moves 2 offs onto Saturday and 2 onto Sunday, which still leaves 10 on duty each weekend day. The other 8 offs, spread 2, 2, 2, 1 and 1 over the weekdays, leave 10 or 11 on duty. With 4 weekend offs a week, each of the 12 staff gets a weekend day off every three weeks.
Saturday patterns and alternate offs
Offices that work some Saturdays add a Saturday rule to Sunday: 2nd and 4th Saturdays off, 1st and 3rd off, 2nd, 4th and 5th off, or alternate Saturdays. Write the pattern into the holiday calendar at the start of the year, so a Saturday that is also a holiday, or a fifth Saturday, does not cause confusion. In a month with five Saturdays, the 2nd and 4th pattern leaves three working Saturdays, which staff notice. If you rotate Saturdays across teams instead, record each person's pattern, because attendance must know whose Saturday was a rest day.
Working on a weekly off
Sometimes a person must work on their weekly off: a stock count, an audit, a sudden shortage. Decide the rule before it happens. The usual options are a substitute rest day within a set period, compensatory off, or overtime pay. Whatever you choose, record the work and the replacement day, and make sure nobody goes weeks without a rest day because their offs keep getting cancelled. Check your state's weekly holiday rules on substituted rest days before you write the policy, and keep the approvals on file.
Step by step
- Set the minimum staff per day. Write down the minimum people needed on each day of the week, including weekends and your busiest weekday, with the skills each day needs.
- Count the offs to place. Each person on a six-day week needs one off a week, so a team of 12 has 12 offs to place across 7 days.
- Spread offs to protect busy days. Place offs on quieter days first, then check that every day stays at or above its minimum. Adjust until no day falls short.
- Rotate weekend offs fairly. Give everyone a weekend day off on rotation, such as one every three weeks, as long as the weekend minimum still holds.
