How the 3-team 12-hour rotation works

The three team, 12 hour rotation covers a round the clock operation with only three crews. Each day one team is on the day shift, one on the night shift and one resting, and the roles roll forward each day. It is the leanest way to hold day and night cover, but it comes at a cost: with only three teams sharing every shift, each employee averages 56 hours a week. Most sites use it only as a stopgap or add a fourth team when they can.

How the rotation works

Run a day shift from 7 am to 7 pm and a night shift from 7 pm to 7 am. The three teams roll through day, night and rest: Team A reads DNODNODNO, with Teams B and C one and two steps behind. On every date one team is on days, one on nights and one resting, so the site is covered with three crews. The pattern is shown over 21 days so it lines up neatly, but the real rhythm is a simple three day roll. Because rest is only every third day, the load is high.

Hours per week worked out

Each team works two of every three days on 12 hour shifts. That is 14 shifts in the 21 day cycle, or 168 hours over three weeks, which is 56 hours a week on average. This is well above the eight hour ordinary day and above a 48 hour week, so a large share of the hours is overtime, paid at twice the ordinary wage rate with consent. Check your state limits on daily hours, weekly hours and overtime before running this, and treat it as short term unless you add a fourth crew.

Who the pattern suits

This rota fits only where cover must not drop and headcount is tight: a small security post, a plant covering staff shortages, or a short project. It is simple and needs just three people or crews, but 56 hours a week is heavy and hard to sustain. Add a fourth team to drop to 42 hours as soon as you can. Women may work the night line with their consent and the safety conditions the government sets. Watch fatigue closely and keep every third day rest clear.

Set it up in ZeniaHR

  1. In the shift catalogue add the 12 hour day and night shifts with code, timings, break, full and half day hours, grace, and the night flag with a colour.
  2. Build a rotation template with a three day roll of day, night and rest, shown over 21 days, and stagger the three teams by one day each.
  3. Assign in bulk over up to 92 days and open the day grid to confirm one day team and one night team appear on every date.
  4. Set the overtime policy to count the heavy hours beyond full day hours at or above twice the ordinary rate, and set a monthly cap to control the load.
  5. Use the overtime module nightly detection and manager then HR approval so the extra hours are recorded and paid correctly each cycle.
  6. Turn on the late and missed punch out alerts so supervisors spot fatigue and gaps quickly on this demanding rota.

Frequently asked questions

How many hours a week is a 3-team 12-hour rotation?

It averages 56 hours a week. Each team works two of every three days on 12 hour shifts, which is 14 shifts in 21 days, or 168 hours over three weeks. That is well above a 48 hour week, so much of it is overtime at twice the ordinary wage rate with consent.

Why is a 3-team rota so heavy?

With three teams and two shifts to fill every day, each crew must work two days in three, leaving little rest. A fourth team lets one crew rest fully, cutting the average from 56 to 42 hours a week. That is why most sites move to four teams when they can.

When should you use only three teams?

Use it only where cover cannot drop and headcount is tight, such as a small post, a short project or a spell of staff shortage. It is simple but hard on people at 56 hours a week, so treat it as short term and plan a fourth crew to bring the hours down.
